Imagine a room full of experts, each specialized in a specific domain: one is a math genius, another excels at communication, while a third rigorously fact-checks everything. Now imagine that each of these experts is an artificial intelligence working together to solve a problem. That’s exactly what a multi-agent system (MAS) is.

As large language models (LLMs, such as ChatGPT, Gemini, Mistral, …) have become capable of reasoning, planning, and generating nuanced language, a new way of using them has emerged. Instead of relying on a single highly capable agent, multiple agents are orchestrated to cooperate.

But what exactly is an agent in this context? It is an autonomous entity based on a large language model, capable of understanding instructions, making decisions, and interacting with its environment or producing appropriate responses. You can think of it as a specialized virtual assistant playing a clearly defined role within a broader AI team.

This multi-agent approach is increasingly explored in AI research. Why? Because several intelligences working together, each focused on what it does best, can be more effective than one trying to do everything at once.

For this small AI society to function effectively, however, it needs structure and coordination. And that’s where things get really interesting.

I. How Do You Build an AI Team That Actually Works?

A multi-agent system is built on three core pillars: architecture (who does what and how), communication (how agents talk to each other), and relationships (how agents interact and coordinate).

1. Architecture: Bringing Order to a Virtual Team

The first big question is how to organize the agents. There are as many possible architectures as there are multi-agent systems, but most can be classified along three main axes:

  • Centralized vs. decentralized: In a centralized architecture, one agent plays the role of a conductor. It plans the work, distributes tasks, and collects results from the others. This setup is simple and efficient. However, if the conductor fails or hallucinates, the entire system can grind to a halt. A decentralized architecture removes the conductor altogether. Agents communicate directly with one another and self-organize without a central hub. This makes the system more flexible and robust, but also harder to monitor and control.
  • Explicit planning vs. emergent behavior: Some architectures rely on a clearly defined plan, where information flows and agent interactions are specified in advance. This approach is reassuring, but often rigid. Others allow agents to interact freely and converge toward a solution without a predefined plan. Agents with different specialties can debate, negotiate, and refine their outputs until a consensus emerges. This so-called emergent behavior is closer to how human teams think collectively. Recent projects show that such AI dialogues can sometimes outperform a single, more powerful standalone model.
  • Fixed vs. adaptive roles: In some systems, each agent has a fixed role. One fetches data, another analyzes it, and another summarizes the results. In other systems, agents can adapt. They may change roles, learn from interactions, or even create new roles when specific needs arise. This adaptability offers great flexibility, but it also requires strong coordination to avoid chaos.


Here are a few examples of common architecture patterns:

  • Collective voting systems: Several agents independently attempt to solve the same task, then their answers are combined through majority voting, averaging, or another aggregation method. The idea is that a group can produce a more reliable answer than a single isolated agent. This approach has shown strong results in reasoning tasks, even when relying on many smaller models.

  • Iterative collaborative agents: Agents share intermediate thoughts and refine their answers over multiple dialogue rounds. Each agent adjusts its output based on feedback or critiques from others, until a stopping criterion or consensus is reached. This process allows agents to correct one another progressively.

  • Hub-and-spoke models: Several agents, acting as spokes, propose partial solutions or distinct perspectives, which a central agent, the hub, then combines into a coherent synthesis. In some cases, the final result is sent back to the agents for another improvement round, creating a feedback loop. This model enforces global coherence through central authority, but that same centralization can introduce bias or fragility.

2. Communication: When AIs Talk to Each Other

The second key element is how agents exchange information. And here, there is no single right answer.

Language: natural vs. structured

Most systems have agents communicate in natural language (English, French, etc.), just like humans. This makes exchanges rich, interpretable, and easy to implement. One agent can say to another: “I’ve retrieved the data for client X. Can you analyze the anomalies?”

The downside is that, as with human conversations, ambiguity and imprecision can creep in.

That’s why some designers prefer structured formats like JSON, where messages follow a strict protocol and each field has a defined meaning and format. This reduces ambiguity and improves precision.

A common compromise is semi-structured communication, where critical fields are standardized but free text is still allowed. This preserves expressive richness while keeping key elements under control.

Who talks to whom?

In small groups, broadcast communication, where every message is visible to all agents, can work, much like a group chat. But as the number of agents grows, this quickly becomes unmanageable.

A more scalable solution is targeted communication, where messages are sent only to the relevant agent, similar to an email. In some systems, messages go through a central hub that acts as a switchboard and routes information appropriately. This approach is cleaner and more controlled, but it also introduces a single point of dependency.

Another, more original approach relies on shared memory: a common space, like a digital whiteboard, where agents write useful information that others can consult when needed. This encourages implicit coordination and avoids repetition, but it requires clear rules to prevent conflicts or duplication.

Finally, as in any effective meeting, communication rules matter. How often can each agent speak? Who goes first? When do we stop? These rules can be enforced by the system to prevent infinite loops, or decided by the agents themselves. In some systems, one agent even plays the role of moderator.

3. Agent Relationships: Hierarchy or Collaboration?

Once roles are defined and communication channels established, one crucial question remains: how do agents interact with one another? This is where inter-agent relationships come into play.

Just like in real teams, group dynamics can take many different forms. While agent relationships often depend on the chosen architecture, this is not a fixed rule. That is why it is important to consider them separately, alongside the system’s overall architecture.

Once the roles have been defined and communication channels put in place, one crucial question remains: how do agents interact with one another? This is where inter-agent relationships come into play. And, just like in a real team, group dynamics can take many forms.

In some systems, relationships are hierarchical. One or more agents act as supervisors, breaking down tasks, assigning them, and synthesizing results. This resembles a corporate structure, such as a project manager coordinating developers and testers. Patterns like planner–executor or planner–executor–reviewer fall into this category. The advantage is clarity and coherence. The downside is reduced creativity and increased vulnerability if the top agent fails.

Other systems rely on peer collaboration, where all agents have equal status. They exchange freely, divide work organically, and correct one another. This horizontal model encourages exploration and complementary perspectives, but it can also lead to deadlocks if no agent is responsible for making the final decision.

A particularly effective setup is the planner–solver–critic loop. One agent proposes a solution, another implements or explains it, and a third critiques or validates it. This structure promotes continuous improvement and often leads to more reliable outcomes.

Some architectures go further and introduce adversarial dynamics. Agents are placed in structured opposition, each defending a position, while a third agent or a voting rule determines the strongest argument. When well controlled, this approach forces agents to sharpen their reasoning and can produce more robust ideas.

Finally, more creative systems experiment with role-playing and personalities. Agents may be assigned personas such as an optimist, a skeptic, a technical expert, or a strategist. This helps surface biases and blind spots. The CAMEL framework, for example, uses two agents embodying a user and an assistant to solve tasks collaboratively.

In all cases, clarity is essential. Overlapping responsibilities create confusion, while well-designed complementarity boosts efficiency. Although roles can evolve in adaptive systems, most production environments keep them fixed for predictability and maintainability.

II. Do You Always Need Multiple AIs?

Not necessarily. Sometimes, a single well designed agent is enough. For simple tasks such as summarizing text, answering factual questions, or rephrasing content, mobilizing a whole virtual team would add complexity without real benefit.

But as tasks become more ambitious, multi agent systems shine:

  • When a mission naturally breaks into multiple stages such as research, computation, synthesis, and verification.
  • When different types of expertise are required such as coding, reviewing, or explaining.
  • When reliability is critical and double checking or consensus is needed.
  • When speed matters and tasks can be parallelized.

Multi agent systems also scale better over time. It is often easier to upgrade or replace a single specialized agent than to rework a massive monolithic prompt.

In sensitive domains such as healthcare, finance, or regulated industries, having agents that cross check each other can significantly improve robustness and transparency.

The best rule of thumb remains to start simple. Begin with a single agent, and add others only when there is a clear need. Like any good team, every role must be justified, and every agent must earn its place.
